Try it in class: Before a speaking task, show the timer on the board and tell students what "finished" looks like, for example "three reasons and one example each". It keeps pairs on task.

Try it in class: Reshuffle after every activity so students hear different voices and accents. With an odd number, give the group of three a role each: speaker, questioner and note-taker.
